    Dealing with suppliers when cash is tight

    Tight cash isn't a sign you've failed. It's the most common operational state for a growing SME. What separates operators who get through it from those who don't is how they handle the supplier conversation, and that conversation is almost always more forgiving than you fear.

    Get ahead of the deadline

    The single biggest predictor of how a supplier conversation goes is whether you initiated it or they did. Phoning a week before a payment is due to flag a delay puts you in control. Phoning a week after they chase you puts you on the defensive, and tells the supplier you're not on top of your numbers.

    Ask for what you actually need

    Most operators ask for a vague extension. Suppliers find that hard to say yes to because they can't cost it. Ask for something specific: "Can we move this £4,200 from 30 to 60 days, just on this invoice?" Specificity makes it a transaction, not a favour, and transactions are easier to approve.

    Offer something in return

    Even small reciprocity unlocks much more flexibility than asking cold. Examples that cost you very little:

    • Larger next order, paid on standard terms.
    • Switch to a more profitable product line in their range.
    • Recommendation to a peer business they want to land.
    • Public testimonial / case study.

    Partial payments work better than silence

    If the full balance isn't possible, pay something. £500 against a £2,000 invoice signals intent and bandwidth in a way that "we'll pay next month" doesn't. Most credit controllers have discretion to hold off on escalation if they see ongoing partial payments, escalation is what they do when an account goes silent.

    Know when to escalate yourself

    If a supplier is being unreasonable, refusing partials, rejecting any extension, threatening service withdrawal on a small balance, escalate above the credit controller. Most suppliers' account managers or sales directors have far more latitude and a stronger interest in keeping the relationship alive than the credit team does.

    Know when to walk away

    Some supplier relationships aren't worth saving. If a supplier's terms genuinely can't flex, their pricing isn't competitive, or your dependency on them is itself the problem, use the cashflow pinch as the catalyst for finding alternatives. There's almost always a competitor who'll take the relationship on better terms.

    When external funding is the cleaner answer

    If you find yourself having the same conversation with three different suppliers in the same month, the problem isn't supplier terms, it's a working-capital gap that needs fixing structurally.
